You have been buying from one factory, you paid for the mold, and now you want to move part of your volume elsewhere — but you are not sure the mold is actually yours, or whether a new factory could even run it. The answer is almost always yes if ownership was written down, and even when it was not, you still have moves. Here is the full picture before you sign with a new supplier.
Who owns the mold — the contract decides, not the factory
The single most important fact: mold ownership is a contract term, not an automatic consequence of who built it. If
your purchase order or agreement says “the tooling is owned by the buyer and held at the factory,” then it is yours, full
stop, regardless of who machined it. If the paperwork is silent, things get muddy, and the factory can reasonably argue the

If the mold is yours: how to get it physically moved
Owning it on paper is step one; getting it into your hands is step two. A mold is a heavy steel block, not a file you
email. The usual path is to ask the current factory to ship it to you or directly to the new factory, with freight and
insurance arranged by you. Two practical points: the current factory may charge a handling or “mold retrieval” fee, and
they will want written confirmation of where it is going. Build that into your plan so there is no surprise invoice. Keep
photos of the mold ID plate and its cavity count, because the new factory will need those to quote setup correctly.
If the mold was “free”: what you actually paid for
Many factories offer “free mold” as a hook, but the cost is almost always buried in the unit price or a volume
commitment. In that case you likely do not own the tool — you paid for the right to use it while you keep buying. That is
a legitimate arrangement, it just means you cannot walk off with the steel. The workaround is to open your own mold at the
new factory once you have validated the design, or to negotiate ownership explicitly on the next order. Read the original
offer wording; “free mold” and “mold paid by us” are different animals, and only the second can become yours.
Will the new factory be able to run your existing mold?
Not automatically. Molds are built to a machine’s platen size, ejection style and cooling layout, and a mold made for
one factory’s press may not fit another’s without an adapter or rework. The new factory needs the mold drawings or at
least the cavity dimensions, the resin it was tuned for, and the shot weight. Sometimes a modest rework — new locating
rings, adjusted cooling lines — makes a transferred mold run fine. Other times the cost of adapting exceeds building a
fresh one. A good new supplier will tell you honestly which case you are in after they see the tool, so get that assessment
in writing before you ship it.
Reverse-engineering when you only have a sample
If you never owned the mold or it cannot be moved, you can still get essentially the same bottle by reverse
engineering: send the new factory a filled, sealed sample and they will measure capacity, neck finish, wall thickness and
overall shape, then build a new mold to match. Expect small, unavoidable tolerances — a fraction of a millimetre here, a
gram there. Those differences rarely matter to the end customer, but they do matter if your filling line or closure was
calibrated to the old bottle, so always approve a filled sample on the new tool before committing volume. The

What to write in the new contract so this never happens again
When you sign with the new supplier, lock the lesson in. Put four things in writing: the mold is owned by you and must
be returned or transferred on request; the factory may not use your mold to make bottles for a direct competitor in your
market; you receive the mold drawings and a spare set of core/cavity components; and the factory notifies you before any
maintenance that could alter dimensions. None of this is unusual for a serious manufacturer, and it costs nothing to

ownership baggage. You differentiate through colour, label, closure and the formula — not the silhouette. This is often the
lowest-risk way to switch, especially if your volumes are modest. The

Checklist before you switch suppliers
Before you sign, do four things: pull the original contract and confirm who owns the tooling; photograph the mold ID and
note its cavity count; ask the new factory to assess whether your mold will run on their press; and get a written quote
for both transferring the old mold and building a new one, then compare. That comparison alone usually tells you the
cheapest, safest path. Switching suppliers is normal and healthy; the only real mistake is moving without knowing whose
steel you are standing on.
